AI Is Changing Workplace Culture Strategy Even When We Are Still Figuring Out What Human Work Means

You know, we already have to prove we are human on the internet.  I am guessing you know what I mean.

“Select all the squares with a traffic light.”

“Type the characters you see.”

“Select all the buses.”

Apparently, we may need something similar at work soon.

“Please select all the sentences in this email that you actually wrote.”

“Please identify which part of this presentation you personally understand.”

“Please confirm that you actually had this thought before asking AI to have it for you.”

I know. It sounds ridiculous.

Except that maybe it is not quite as ridiculous as it sounds.

I am on LinkedIn nearly every day, and I see posts about authenticity that are obviously written by AI. Then, sometimes, the person who wrote the post wants to collaborate with me, have a conversation, or build a professional relationship.

Here is where I get stuck.

I cannot evaluate someone’s thinking when AI has done the communicating for them. I cannot really see what he knows, how he reasons through a problem, what he believes, or how he communicates when the words have been generated somewhere else.

That matters.

Communication at work has always carried more information than the words themselves. The way someone explains an idea tells you something. The questions he asks tell you something. The hesitation before answering a difficult question tells you something. The way someone responds when challenged tells you something.

Those moments give leaders information about how people think and how they work with other people.

And then we have AI. 

If Everything Gets Faster, Are We Actually Getting Better?

This is where I think executives need to slow down for a minute.  I understand the pressure.  Organizations want productivity, efficiency, and cost savings.  They want better decision making, they want employees spending less time on repetitive work.

Those goals make sense.

However, speed is only one measure of performance. If an employee produces a report in half the time but no longer understands the information in the report, what did the organization actually gain?   If employees can generate ideas instantly but spend less time developing their own judgment, what happens to leadership development five years from now?

What Happens When AI Starts Doing the Communicating?

We are already watching some strange things happen as artificial intelligence becomes part of everyday work. The AI impact on workplace behavior is becoming easier to see in how employees communicate, make decisions, solve problems and demonstrate their knowledge.

Employees are using AI to generate work. Managers are using AI to evaluate work. Leaders are using AI to summarize information and support decisions. In some cases, the information being evaluated or summarized may have been generated by AI in the first place.

That creates an interesting workplace culture problem.

The organization may have more information, more communication, more documentation, more presentations and more polished emails than ever.  At the same time, leaders may have less visibility into how much of that work reflects actual employee knowledge, judgment and decision making.

That distinction matters when we are talking about leadership effectiveness, employee engagement and organizational performance.

Smarter X says that Gallup reported that 49% of U.S. employees said in the fourth quarter of 2025 that they never used AI in their role, while daily AI use among employees who do use it continued to increase. Gallup also found that employees use AI for activities such as consolidating information and generating ideas.

Microsoft’s 2026 Work Trend Index describes an even broader shift. Its research found that AI users are increasingly using AI for cognitive work involving analysis, problem solving, evaluation and creative thinking. The report also found that only 26% of surveyed AI users said their leadership was clearly and consistently aligned on AI.

That last point gets my attention.

We are asking employees to work differently while many organizations are still figuring out what responsible AI use actually looks like.

That is a workplace culture issue.  AI is changing workplace culture by changing how employees communicate, think, make decisions, and demonstrate what they know. For leaders, the challenge is determining how to use AI to improve productivity while maintaining human judgment, accountability, trust, communication, and psychological safety.

Why Does AI Create a Workplace Culture Challenge?

When I think about workplace culture strategy, I think about the behaviors that become normal inside an organization.  What do people actually do?  What gets rewarded?  What gets ignored?  What happens when someone makes a mistake?  What happens when someone disagrees with the boss?  What happens when an employee says, “I do not understand this”?

Those questions tell us much more about workplace culture than anything else.  AI is now becoming part of those behaviors.

An employee may use AI because he wants to save time. Another may use it because he does not feel confident writing something himself. Someone else may use it because everyone around him is using it. Another employee may avoid it because she is concerned about privacy, accuracy or whether using AI will make her appear replaceable.

Those are very different reasons for using the same technology.  The tool may be identical, but the behavior surrounding it is not.

This is where I think some organizations are going to have problems.  If leaders focus primarily on whether employees are using AI, they may miss the more important question of why employees are using it.  Are they using it to remove repetitive administrative work so they can spend more time with customers?  Are they using it to organize information they already understand or are they using it to avoid thinking through a difficult problem? Do they use it to generate an initial idea and then apply their own judgment or are they using it because the organization has created a workload that feels impossible to manage without assistance?

Those questions lead us into organizational behavior patterns at work, leadership behavior and team performance, employee experience and performance, and the relationship between technology and workplace culture.

What Happens to Employee Thinking When AI Becomes the First Step?

This is the question I keep coming back to.  If an employee has a difficult idea to communicate, does he think through the idea first and then use AI to help communicate it or does he ask AI what he should think? 

Those are very different workplace behaviors.  The first still requires judgment whereas the second can gradually move the thinking outside the employee.

I am not suggesting that employees should stop using AI. I use technology too, and I think there are some incredible things we can do with it. AI can help people organize information, generate ideas, summarize material and work through tasks that consume time.

The question for leaders is what happens around the technology.

Microsoft’s 2026 research found that 66% of surveyed AI users said AI allowed them to spend more time on high value work, while 58% said it enabled them to produce work they could not have produced a year earlier.

Those possibilities are worth taking seriously.  So is the human side of the equation.

When AI becomes part of how employees write, analyze, communicate and make decisions, organizations need to decide where human judgment remains necessary and how employees are expected to demonstrate it.  That is where workplace culture strategy becomes part of AI strategy.

How Does AI Affect Leadership Communication?

Leadership communication has always been more complicated than sending information from one person to another.   Leaders communicate priorities and expectations, and they also communicate how things are by their words and actions.  That last part cannot be reduced to a perfectly written email.

Unfortunately, AI is being utilized to communicate for leaders.  If you have an employee who is struggling, I can tell you an AI system that can draft instructions, talking points, themes, and more.  But what it can’t do, is sit across from another human being and say, “I have noticed you are struggling. Tell me what is happening.”

Yes, it takes time to listen, determine the support needed, and make judgments.  However, that distinction matters for psychological safety, trust building, and employee retention.

Can AI Build Trust at Work?

We know how technology can make communication easier, and make information more accessible.  It’s great at reducing certain administrative demands.

However, trust develops through repeated human behavior.  Employees learn whether a leader means what he says by watching what happens after the conversation and they learn whether speaking up is safe by watching what happens to the person who speaks up.  They also learn whether mistakes can be discussed honestly by watching how leaders respond when something goes wrong and they learn whether the organization actually values people by watching what happens when business pressure increases.

That is workplace culture and it is exactly why the human side of AI deserves a place in the same conversation as productivity, workforce transformation and digital transformation.

What Happens When Everyone’s Work Looks Better Than Their Thinking?

Here is another strange possibility.  AI can make mediocre thinking sound polished and that creates a problem for leaders who use communication as a signal of competence.

A beautifully written proposal does not necessarily tell you whether the person who submitted it understands the proposal and a polished presentation does not necessarily tell you whether the person presenting it can answer questions about the material.

And we have all read the LinkedIn post where the person who published it doesn’t actually know anything about the subject.  This matters inside organizations because leadership decisions depend on information.

If employees use AI to generate communication, managers need other ways to understand capability, judgment and knowledge.  That may mean asking more questions and discussing ideas verbally before requesting polished documents. It may also mean evaluating how someone reaches a decision instead of only evaluating the final product.

How Should Leaders Develop an AI Workplace Strategy?

I think leaders need to look beyond the technology itself.  We need to determine what work AI should actually do and what work requires human judgment.  After that is considered, we need to look at usage, including how the organization protects opportunities for employees to develop their own knowledge and decision making skills.

If employees believe AI is being introduced primarily to monitor, replace or control them, their behavior will reflect that perception. If employees understand where AI fits into their work and where human judgment remains their responsibility, the organization has a much clearer operating environment.  This is why AI policy alone will not solve the problem.

How Can Leaders Use AI Without Losing Human Judgment?

Leaders can use AI without losing human judgment by clearly defining which tasks AI can support and which decisions require human review, accountability and judgment. The goal is is to make sure technology does not remove the human capabilities the organization still needs.
